Case Study 
Small & Medium Business Strategic Review 


Collagis was asked to conduct a strategic review at the request of a founding director of a small to medium business. 

This review was prompted after the departure of key operational resources.

BRIEF

A short term strategic review to be conducted that provided a roadmap to address key pain points currently being experienced. 

Propose an outcome-based arrangement rather than a time and material approach. 

Key objectives of this engagement are to:
  • Provide a plan for the business and proposed roadmap.
  • Provide recommendations to remediate pain points.
  • Provide guidance on proofing the business for the future.

CHALLENGES 

  • Unable to liberate the Founding Director from key areas of the business in current state. 
- Existing customer relationship were established with Director and not the company. 
- No one to hand over Sales and Account Management.


  • Delivery Framework
- Delivery framework not in place to support current work and growth.
- Unable to find the right candidate to co-ordinate current work flow.

  • Growth restrictions
- Regular operating rhythm not in place.
- Lack of clarity and structure  as Director is the 'Go to' for all current issues or queries which is not sustainable.

SOLUTION

Conduct interviews with the founding director to identify vision for the next 12 months, 3 years and 5 years as well as identify: 
  • Personal goals.
  • How the company currently runs (sales, delivery and operations)
  • What they needed to have comfort that the company is running to their expectations
  • What is working well and what isn't (people, process, tools)

​Analysed and developed draft concepts before workshopping concepts with Director to provide final outcomes.

RESULTS 

  • Current state options provided to remediate existing and immediate pain points. 

  • Options for future state provided over a staged period with suggested functional structures as well as organisational structure options.

  • Roadmap with milestones and dates to help achieve overall vision (manageable milestones to achieve the greater vision whilst running a business at the same time). 
​​
  • Promoting staff into key roles that didn't necessary have all the skills sets but displayed the right behaviors; with an upskilling program in-place to support transition.
