Operating Model Transition 


Collagis was commissioned to support and embed the transition to a new organisational structure, including embedding the centralization of some job functions within a Regional COE and the addition of a new sub-region to a Regional territory.

  • People and organisational changes resulting in changing job scopes and roles, giving uncertainty and concern for job satisfaction and security. 
  • Impacted stakeholder availability for knowledge transfer due to need to balance time between transformational change activities and BAU requirements.
  • Culture sensitivity due to different working styles across sub-regions.

SOLUTION

  • Collagis developed a detailed transition plan and future state operating model, identifying key functions for transition and a roadmap for knowledge transfer. 
  • An operating model comparison was done to highlight regional variances in capacity and roles, to create a business case for future investment. 
  • Cultural sensitivity training was arranged to improve working relationships and collaboration across sub-regions. 
  • Collagis program managed transition to future state operating model, including change plan, change adoption management, project deliverables tracking and stakeholder management.

RESULTS 

  • Operating model was endorsed by VP of region, and regional comparison used for business case for future sub-region investment. 
  • Collagis program management enabled the client to build clarity on the steps to undertake, and management of the knowledge transfer helped to ensure the operating model was embedded and adopted in a timely manner. 
  • Client moved from a point of limited clarity on the impact of the organisational change, to a clear vision and executed change program that provided clarity to all involved of future roles, responsibilities, processes and interlocks to enable new operating model.
